🎯 Why This Matters

Creative is the bottleneck in paid advertising. Meta burns through ads fast, every winning ad eventually fatigues, and you constantly need fresh ones. For most operators the production side is the part that breaks them. Filming, re-filming, waiting on an editor, slowly running out of energy.

This pipeline takes you out of the production line. You build an AI clone of yourself one time. After that, the clone records the ads and the only thing you do is type the brief.

This stage decides if the ad is good. The clone and the edit are only execution. The thinking happens here, so this is where you slow down.

Write the brief

The brief is the order form for the factory. Five things, nothing more. Keep it in a simple doc or a ClickUp task.

AD BRIEF

1. Narrative / angle:  what story or angle is this ad? (2-3 sentences)
2. Offer:              what are we selling or giving away? where does the click go?
3. Ad type:            lead capture / sales / retargeting / awareness
4. Audience:           who is this ad talking to?
5. CTA:                the exact call to action plus the destination URL

Draft the script with AI

Open ChatGPT or Claude. Paste the brief plus this prompt. You get back a spoken-word script, written for the camera instead of the page.

You are writing a short-form video ad script for a talking-head ad.

Approve the script. This is the gate.

Read it out loud and time yourself. Does the hook stop you in the first 3 seconds? Does it sound like you? Is the CTA clear? If yes, approve it and move to stage 2. If no, send it back to step 2. Do not record a script you would not run.

💡 Reading it out loud is the test. If you stumble reading it, your clone will stumble too. A script that reads clean out loud records clean.

No camera. The clone records the ad. You build the clone one time in steps 4 and 5. After that, every future ad skips straight to step 6.

Clone your voice in ElevenLabs (one time)

In ElevenLabs, go to Voices, then Add Voice, then Instant Voice Clone. Upload 1 to 2 minutes of clean audio of you talking. Name it. It is ready in seconds, and you reuse this voice on every ad after this.

Lock these settings so the voice stays consistent: stability around 0.7 so it does not invent filler words, similarity high so it stays close to you, a touch of style for energy. Save them as your default.

Clone your avatar in HeyGen (one time)

In HeyGen, create an Avatar. Follow their recording guide: good lighting, plain background, look at the lens, talk naturally for the footage they ask for. HeyGen then trains the avatar. This is the slowest step, so start it first.

Generate the ad video

This is the step you repeat for every ad. In HeyGen: new video, pick your avatar, set the script as the input, choose your cloned ElevenLabs voice, set the format to 9:16 vertical at 1080 by 1920. Generate, then download the raw MP4 when it finishes.

💡 Steps 4 and 5 happen once. Step 6 happens every time. That gap is the leverage. The clone is a one-time build. The ads are unlimited.

The raw clone video is only a talking head. The edit turns it into an ad that holds attention.

Run it through Submagic

Upload the raw MP4 to Submagic and run Magic Edit. Set it up like this:

B-rolls:    cut to your own clips, not AI-generated ones. AI b-roll looks fake.

Download the finished ad. It now has captions, B-roll cutaways, dynamic zooms, and a music bed. This is a Meta-ready ad.

⚠️ Build a B-roll library one time. Keep a folder of 15 to 20 of your own short clips: you working, driving, walking, talking. Upload them to Submagic once and reuse them on every ad. Your own clips beat AI-generated B-roll every time.

Save the ad and log it

Upload the finished MP4 to a Google Drive folder organized by year, for example Ad Factory / 2026 /. Use a clear file name with the product, the angle, and the date. Then move the ad's task in ClickUp to Done and paste the Drive link on the task. The ad is shipped and the line is clear for the next one.

💡 The whole run is about 7 minutes once the clone exists. Brief and script take a few minutes, the video generates in a couple, the edit takes a couple, and the save takes seconds. The tool credits land around 60 cents per ad.

📋 Build the Pipeline in ClickUp

A factory needs a conveyor belt. In ClickUp, the conveyor is a board where every ad is a card that moves through the four stages. Nothing gets forgotten, and you can see the state of every ad at a glance. This is the same structure behind the Brez ad pipeline.

💡 What the AI builds vs what you finish. Through the API your AI creates the folder, the list, the template task, and all 8 checklist items on its own. Still far faster than building the whole thing yourself.

Create the list

Make a new Space or Folder called Ad Pipeline. Inside it, create a List called Ad Concepts. Switch the List view to Board so you see it as a kanban.

Set the statuses to the four stages

Edit the List statuses so the columns match the pipeline. The stage is the status. The status of a card tells you exactly where that ad sits on the line.

Make a template task

Create one task called [TEMPLATE] New Ad with a checklist inside it covering all 8 steps from this class. Save it as a ClickUp Task Template. Every new ad starts by applying this template, so the steps are always identical. Same order, every time. That is what keeps the line reliable.

Run an ad through it

A new ad is a new task made from the template, dropped in the 📝 Brief column. As you finish each stage, drag the card one column to the right. When it lands in ✅ Done, that ad is shipped. Start the next card and the line keeps moving.

💡 Advanced version: the atomic Lock. The full Brez pipeline goes deeper. Every stage is broken into tiny locked micro-tasks, each one specifying exact content, sequence, timing, and pass criteria. That is the Toyota Production System standard-work principle. Start with the simple 6-column board above. Once you are running ads daily, break each stage into atoms so you can hand the whole line to a team member or an agent without losing quality.

⚙️ Advanced: The Master Prompt

Everything above is the no-code way, where you run each stage by hand. This is the other end of the spectrum. One prompt that turns your AI into a build agent and has it wire the entire pipeline together: ClickUp, ElevenLabs, HeyGen, Submagic, Google Drive, and an orchestrator that moves every ad through the stages on its own.

⚠️ This is the advanced path. It needs Claude Code (class 5.2) and paid API access on ElevenLabs, HeyGen, and Submagic. Your AI asks you for each API key as it goes. Run the manual flow at least once first so you understand what the machine is doing before you automate it.

You are my pipeline build agent. Your job is to build me a complete AI video ad pipeline from scratch, working through it phase by phase. Read this whole brief before you start anything.

WHAT WE ARE BUILDING

A system where I type a short brief and get back a finished, captioned, vertical video ad. The ad is performed by my AI clone, which is my cloned voice plus my cloned avatar. It is edited automatically. It is saved to cloud storage. Every ad moves through a ClickUp board so I can see exactly what stage it is at.

THE 4-STAGE PIPELINE

Stage 1, BRIEF + SCRIPT: I fill in a short brief. You draft an ad script from it. I approve the script before anything else runs. This approval is the only human gate.
Stage 2, RECORD: ElevenLabs turns the approved script into a voiceover in my cloned voice. HeyGen turns that voiceover into a talking-head video of my cloned avatar, 9:16 vertical.
Stage 3, EDIT: Submagic takes the raw video and adds captions, b-roll, zooms, and music.
Stage 4, SAVE: the finished ad is uploaded to Google Drive and the ClickUp task is moved to Done.

HOW I WANT YOU TO WORK

1. Work in phases, in order. Do not try to do everything in one step.
2. At the start of each phase, tell me in one line what you are about to do.
3. Whenever you need an API key, an ID, or a decision from me, STOP and ask. Never guess a key or an ID.
4. Put every secret in a .env file. Never hardcode a key in code. Add .env to .gitignore.
5. After you build each integration, run a small test on it before moving to the next phase.
6. If an API call fails, show me the real error and tell me what you think is wrong. Do not silently skip it.
7. Keep a running file called SETUP-LOG.md where you record what is done, which IDs and settings we locked, and what is still pending.

PHASE 0, PROJECT SETUP
- Create a project folder called ad-pipeline.
- Inside it create folders: integrations, briefs, runs.
- Create a .env file and a .gitignore that excludes .env and runs.
- Create SETUP-LOG.md.

PHASE 1, CLICKUP (the pipeline board)
- Ask me for my ClickUp API token. It starts with pk_.
- Using the ClickUp API, create a Folder called "Ad Pipeline" and inside it a List called "Ad Concepts" set to Board view.
- Give the list these 6 statuses in order: Brief, Script, Record, Edit, Save, Done.
- Add custom fields: Angle (text), Ad Type (dropdown with Lead Capture, Sales, Retargeting, Awareness), CTA URL (url), Final Video (url), Shipped Date (date).
- If the API cannot create a status or a field, finish the rest and give me a short list of the manual clicks.
- Build integrations/clickup.py with functions to create a task, update a task status, set a custom field, and attach a link.
- Save the list ID and the field IDs in .env and SETUP-LOG.md.

PHASE 2, ELEVENLABS (voice clone)
- Ask me for my ElevenLabs API key.
- Call the ElevenLabs API to list my voices. Show me the list and ask which one is my cloned voice. Save that voice ID.
- Lock these voice settings: stability 0.7, similarity 0.9, style 0.3, speaker boost on.
- Build integrations/elevenlabs.py with a function that takes a script string and returns a saved audio file.
- Test it: generate a one-sentence sample and confirm the audio file plays.

PHASE 3, HEYGEN (avatar clone)
- Ask me for my HeyGen API key.
- Call the HeyGen API to list my avatars. Show me the list and ask which one is mine. Save that avatar ID.
- Build integrations/heygen.py with a function that takes the approved script and the ElevenLabs voice, submits a video render at 9:16 vertical 1080 by 1920, polls until it is done, and downloads the MP4.
- Test it: render one short video and confirm the file downloads.

PHASE 4, SUBMAGIC (auto-edit)
- Ask me for my Submagic API key.
- Build integrations/submagic.py with a function that uploads the raw HeyGen MP4, runs an edit with bold captions, dynamic zooms on, and a quiet music bed, then downloads the finished ad.
- If Submagic has no public API on my plan, tell me. Instead build a clean handoff: the script saves the raw file and prints the exact Submagic settings for me to apply by hand.
- Test it on the video from Phase 3.

PHASE 5, GOOGLE DRIVE (save)
- Ask me how I want to connect Google Drive, OAuth or a service account, and walk me through it.
- Build integrations/drive.py with a function that uploads a file to a folder named "Ad Factory" then the year, and returns a shareable link.

PHASE 6, THE ORCHESTRATOR
- Build run-pipeline.py. It does this in order:
  - Reads a brief file from the briefs folder.
  - Stage 1: drafts the script with an LLM, saves it, then STOPS and asks me to approve, reject, or edit.
  - On approval, creates a ClickUp task and sets its status to Record.
  - Stage 2: calls elevenlabs.py then heygen.py. Updates the ClickUp status to Edit.
  - Stage 3: calls submagic.py. Updates the ClickUp status to Save.
  - Stage 4: calls drive.py, pastes the Drive link on the ClickUp task, sets the status to Done.
  - Prints the final ad location.
- Build a brief template at briefs/_template.md with the 5 fields: narrative or angle, offer, ad type, audience, CTA plus destination URL.

PHASE 7, FULL TEST RUN
- Help me write one real brief.
- Run run-pipeline.py end to end on it.
- Watch the ClickUp task move from Brief to Done as it runs.
- Show me the finished ad and confirm every stage worked.
- Update SETUP-LOG.md to mark the build complete.

START NOW with Phase 0. After Phase 0 is done, ask me for my ClickUp API token and begin Phase 1.

💡 What to expect. This is a real build, not a one-click. Your AI works through it with you over one focused session, pausing for keys and decisions. When it finishes you have the same machine the manual class describes, except it runs itself and moves every ad through ClickUp without you touching it.
