Hermes is a free, open source AI agent made by Nous Research. Think of it as an employee that never logs off: it has its own memory, learns your business over time, and you talk to it from your phone. Unlike Claude Code, it does not die when you close your laptop, because it does not live on your laptop. It lives on a tiny rented server that stays on forever.

Get your server (Hostinger)
~10 min
- Go to hostinger.com, open VPS Hosting, pick the KVM 2 plan. Choose the datacenter closest to you.
- When it asks for an operating system, pick Ubuntu 24.04 (the plain one, no extra panels or templates).
- Set a root password when asked. Write it down somewhere safe. This is the master key to your server.
- Once the server shows as running, open your VPS in hPanel and click Browser terminal. A black window opens in your browser. That is your server. Log in as
root with your password.
✅You should see: a black screen with a line ending in # waiting for you to type. That blinking cursor is the whole "server administration" interface. You made it.

Install Hermes (one command)

Copy this whole line, paste it into the black window, press Enter, and let it run. It installs everything Hermes needs by itself.

Now give Hermes a brain. This connects it to an AI model. The Portal route is the simplest: it opens a login link, you create a Nous account, add a few dollars of credit, done.

Prefer your own key? Run hermes model instead. It walks you through picking any provider (OpenRouter, OpenAI, and others) and pasting a key. Either path works. Portal is fewer steps.

Connect your phone (pick ONE)

Hermes has one wizard that connects every messaging app. You run it, pick your app, paste one token. Telegram is the fastest. Discord is better if your team lives there. Pick one now, add the other whenever.

- In Telegram, search @BotFather and open it
- Send
/newbot. Name it whatever you want, like Hermes Ops
- BotFather replies with a token (long code). Copy it
- On your server run:

- Open your new bot in Telegram and send it "hey"
🎮Discord (team visible)
Run a team server? Hermes joins as a member everyone can talk to.
- Go to discord.com/developers/applications, click New Application
- Open the Bot tab, copy the token
- Same tab: turn ON all three Privileged Gateway Intents
- Invite it to your server (OAuth2 URL generator, scope: bot)
- On your server run:

- Say "hey" to it in your server
✅You should see: Hermes replies to your "hey" in the app you picked. You are now texting with your own AI agent.

Make it permanent (one command)
~1 min
Right now Hermes stops if you close the browser terminal. This command installs it as a permanent service: starts when the server boots, restarts itself if it ever crashes, runs forever.

✅You should see: the gateway running and your channel connected. Now close the browser terminal completely and message your bot from your phone. It still answers. That is the whole point: it no longer needs you, your laptop, or that black window.

Give Hermes its job (no files, just texts)

Here is the part nobody tells beginners: you do not configure Hermes with files and settings. You just tell it things in chat, like onboarding a new hire. It saves what matters to its own memory. Send it these three messages from your phone, one at a time, edited with your details.
Message 1 · Who it is
From now on you are Hermes, my operations chief. Not a chatbot, a team member. Be direct and brief, lead with the answer. When I say I will do something, save it as a commitment with a date and follow up on it until it is done or I drop it. Push back when I am avoiding something. Save all of this to your soul so it survives forever.
Message 2 · Who you are
About me: my name is [NAME], I run [BUSINESS], my timezone is [TIMEZONE]. My active clients are [LIST THEM]. My main goal this quarter is [GOAL]. Never contact my clients directly and never touch anything involving money without asking me first. Remember all of this.
Message 3 · The accountability engine
Set up two recurring check-ins. Every day at 8am my time: send me a morning brief with my open commitments, anything overdue, and the one thing I should do first. Every day at 8pm my time: ask me what got done, compare it against what I committed to in the morning, and call out the gaps directly. Confirm both are scheduled.
✅You should see: Hermes confirms it saved its role, your details, and both scheduled check-ins. Test it: ask "who are you and who am I?" If it answers as your ops chief with your info, you are done. Setup complete.
Why the 8pm message changes behavior: a reminder app is easy to swipe away. A team member with memory asking "you committed to 3 proposals today, how many went out?" is not. Hermes brings receipts from the morning. That pressure is the product.

Feed it your brain (optional, but this is the cheat code)

Right now Hermes is smart but knows nothing about YOUR agency. This step gives it your SOPs, your processes, and your client docs, so it answers from your playbook instead of generic knowledge. Two levels. Level 1 takes zero setup. Level 2 gives it a whole synced library.

Hermes saves what you send it. So literally text it your documents, one message each:

🧠Level 2: The synced brain folderall your SOPs, always current, searchable
This puts a full folder of your documents on Hermes's server and keeps it synced. You do NOT need to know git. It is drag and drop plus three commands.
- Go to github.com and create a free account if you do not have one.
- Click New repository. Name it
agency-brain. Set it to Private. Click Create.
- On the new repo page, click the "uploading an existing file" link. Drag in your SOPs, processes, and client docs (markdown, text, or PDFs). Click Commit changes. That is your brain, in the cloud.
- In the Hostinger browser terminal, install GitHub's tool and log in:

You now have my agency knowledge base on your server at ~/agency-brain. Before answering any question about how we do things, our processes, or our clients, search that folder first with rg and answer from what you find, naming the file you used. Every morning at 7am run "git -C ~/agency-brain pull" so you stay current. Save all of this to your soul. Then test yourself: search the brain for "onboarding" and tell me which files you found.
✅You should see: Hermes lists your actual files. From now on, updating the brain is drag and drop on github.com, and Hermes picks it up by 7am. Want it now? Text it "pull the brain."
One rule before you upload: only put in documents the bot is allowed to talk about. If your team will ever message this bot, keep deal terms, financials, and anything personal OUT of the repo. A rule in its soul saying "do not share X" is weak protection. The only real boundary is what is on the server. Curate the folder, not the promises.

The golden rule: Claude Code builds it, Hermes runs it. If the job needs your hands on a keyboard and your judgment in the loop, Claude Code. If the job needs to happen at a specific time, from your phone, or while you sleep, Hermes. When both could do it, ask who should own the follow-up. The follow-up owner is Hermes, every time.
How they team up: Claude Code builds the diagnosis funnel in an afternoon session. Hermes watches the leads come in, drafts your replies, and reminds you at 8pm that you promised the client a report. One builds the machine, the other keeps the machine and YOU running.
🔧 8. If Something Breaks (4 Fixes Cover Almost Everything)

Two safety rules, then you are free: put a monthly spend cap on your model account (start at $25) so a runaway task cannot surprise you. And treat your bot token like a password: anyone who has it IS your bot. That is the entire security lecture.
✅ 9. Homework: Hermes Live Tonight
The compounding play: week 1 it is a reminder machine. Week 4 it knows your clients, your patterns, and your excuses. Week 12 it runs your mornings and drafts half your client communication. It gets smarter the longer it runs, so the best day to start was today anyway.
